Why competitor keyword analysis is the starting point for content strategy

Most content strategies start with brainstorming. Someone in the team suggests topics, a list gets built, and articles get written based on intuition and internal knowledge. The problem is that intuition does not know what the market is actually searching for, what competitors are already ranking for, or where the realistic opportunities lie.

Competitor keyword analysis replaces guesswork with data. Instead of asking "what should we write about?" you ask "what are our competitors ranking for that we are not?" The answer is a list of proven, validated keywords — terms that real people search for and that your competitors have already demonstrated can be ranked for.

How keyword gap analysis works

Keyword gap analysis compares the organic search profiles of two or more domains. For each keyword that any of the domains rank for, it shows:

  • Which domains rank — and at what position
  • The search volume — how many people search for this term monthly
  • The keyword difficulty — how competitive it is to rank on page one
  • The SERP features — whether the keyword triggers featured snippets, FAQs, video results, or other special results

From this data, three categories of keywords emerge:

Gaps — keywords your competitor ranks for that you do not rank for at all. These are your primary opportunities. If a competitor ranks well for a term and you have no presence, that is traffic you are not capturing.

Weaknesses — keywords you both rank for, but where the competitor outranks you. These are pages you already have that need improvement — better content, more internal links, or on-page optimisation.

Strengths — keywords only you rank for. These are your competitive advantages to protect and build on.

Turning gaps into content

Finding keyword gaps is the easy part. Turning them into content that actually ranks requires three things.

Topic clustering

Raw keyword lists are overwhelming. A gap analysis of two competing websites might return hundreds or thousands of keywords. The key is to group them by topic — cluster related keywords that can be targeted by a single page or a small group of related pages.

For example, if your competitor ranks for "email marketing automation," "automated email sequences," "drip campaign setup," and "email workflow builder," these are not four separate content pieces. They are one comprehensive guide on email marketing automation that naturally targets all four terms.

Intent matching

Not every keyword gap is worth closing. A keyword with 10,000 monthly searches is worthless if the searcher's intent does not match what your business offers. Before creating content for a gap keyword, check what currently ranks for it. If the top results are all product reviews and you sell a service, the intent mismatch means ranking would not drive useful traffic even if you achieved it.

The most valuable gaps are keywords where the search intent aligns with your customer journey — informational queries that lead to consideration, or commercial queries that lead to purchase.

Difficulty assessment

Keyword difficulty scores are estimates, not guarantees. A difficulty score of 45 means different things for a brand-new website versus an established domain with strong authority. Evaluate difficulty in context:

  • Your domain authority relative to the sites currently ranking
  • The content quality of what currently ranks — thin content is easier to outperform than comprehensive guides
  • The backlink profiles of ranking pages — pages with hundreds of backlinks from authoritative sites are harder to displace

A realistic approach targets a mix: some low-difficulty keywords for quick wins, and some higher-difficulty keywords for longer-term authority building.

Beyond the gap report

The gap analysis tells you what to build. The harder question is how to build it efficiently and at the quality level required to rank.

For most businesses, the bottleneck is not ideas — it is execution. Writing the content, optimising it for the target keywords, building internal links, and monitoring performance over time requires sustained effort. A gap analysis that produces fifty keyword opportunities is useless if only three articles get written.

Prioritise ruthlessly. Pick the ten keywords with the best combination of search volume, achievable difficulty, and business relevance. Build those pages first, measure the results, and iterate. A focused strategy that executes well beats a comprehensive strategy that stalls.

What is keyword difficulty?

Keyword difficulty is an estimate of how hard it would be to rank on page one for a given keyword. It is typically scored from 0 to 100 and reflects factors like the authority of currently ranking pages, the quality and depth of existing content, and the number of backlinks pointing to top-ranking pages. A difficulty score of 30 or below is generally achievable for most websites within three to six months of focused effort.

How often should I run a competitor keyword analysis?

Quarterly is a good cadence for most businesses. Search landscapes shift as competitors publish new content, algorithm updates change rankings, and new competitors enter the market. Running the analysis quarterly keeps your content strategy aligned with the current competitive landscape rather than a snapshot from months ago.

How do I close the keyword gaps I find?

For each gap keyword, the question is whether you have existing content that could rank for it (and needs optimisation) or whether you need to create new content. Group gap keywords by topic to identify content pieces that can target clusters of related terms. Prioritise by a combination of search volume, difficulty, and business relevance — a low-volume keyword that is highly relevant to your core offering can be more valuable than a high-volume generic term.
